Lesson 5 · Running the proof
Day 5 in 45 minutes: an untrained tester, a QR code, witnesses, and the photo that sells the next 11 weeks.
A demo invites questions, a proof ends them. Today you shift the conversation from “Does this work?” to “Where do we scale it first?”
Before: setting the stage (~10 min)
- The QR sheet hangs right at the machine (Print the QR sheet and choose its content). Walk through the instruction yourself one last time, via exactly this code. Every hesitation of your own is a final gap. If the instruction shows Published, the tester sees your latest version. If it shows Draft or In review, they still see the last approved one.
- Choose a tester who has never done the task. Office, apprentice, another team.
- 30-second briefing: “Scan the code. Follow what you see. I won’t help.”
- Bring the witnesses to the machine. Plant manager, works council, shift lead. Not to the meeting room.
- Have ready: a device for scanning, a stopwatch, a notepad, your phone for the photo.
During: observe, don’t help (15–30 min)
-
The tester scans, the stopwatch runs, you stay silent. Step in only if it gets unsafe.

What the tester sees after scanning: step by step, with video, arrow and warning -
Note down: total time, hesitations, success per step. For example: “6 of 6 steps, 7:40 min, 20 seconds of hesitation at step 3: hole pattern up or down?”
-
Take the photo: the tester completing the task. Tester, phone and finished part in one shot, in good light. This is your asset for 11 weeks. Ask beforehand whether you may share the photo.
-
Let it run to the end. Half proofs are no proofs.
After: bring everyone on board (~10 min)
- Ask the tester: “Where were you unsure? What was clear?” 90 seconds. Honest feedback is gold.
- Ask all the viewers: “What did you think? Where do you see this in your area?” Every colleague who names an idea now is a supporter tomorrow. Write the ideas down: they are the start of your phase 2 backlog.
- Document the result: passed, time, hesitations.
- Send the photo and the result to the stakeholders today. Three sentences are enough, for example: “Today an apprentice from purchasing clamped the flange using our GIRI instruction, without a word of help, in 7:40 minutes. We are fixing the one hesitation at step 3. Where do we start next?”
- If you can, repeat with a second tester. Every additional proof is another piece of evidence.
