Bootcamp
Phase 4 · Module 1 · Show the value
Early week 10: the transformation presentation with before and after for your KPIs and an honest ROI calculation.
Without this module, nobody outside the team knows in November what the pilot delivered, and the budget gets cut. With it, you have the transformation in numbers and stories that no CFO can argue away.

20minutes
> 3×ROI as the target
The workshop: 90 minutes, 5 steps
- Calculate the ROI honestly (30 min). Costs (licence, team time, hardware) against measured savings (onboarding, scrap, downtime, audits). Conservatively: if it was 30%, write 25%. The target for a good pilot: more than three times its cost after one year.
- Build 3–5 KPI stories (20 min). Per story: a title that names the result, your measured number before and after, how it was measured, what it means in practice (for example costs saved per shift) and a worker quote. The quotes are the gold.
- The 10 slides (25 min). Starting question, what we did, 5 KPI stories (before and after), ROI, open items, a recommendation with a budget figure. 20 minutes at most.
- Set the dates (10 min). Plant manager in weeks 11–12, works council before or alongside. In the calendar, not “soon”.
- Clarify what happens afterwards (5 min). Licence renewed? Which areas come next? Who drives it? Answers within 2 weeks.
The transformation: your before-and-after table
| KPI | Before | After | How measured |
|---|---|---|---|
| Onboarding of new employees (days until productive) | … | … | Days until the first shift without a buddy |
| Set-up time CNC mill (min) | … | … | Stopwatch, 5 set-ups |
| Internal support calls (per week) | … | … | Tally kept by the shift lead, 2 weeks |
| Time per instruction (hrs) | … (Word) | … (GIRI) | Stopwatch, 3 instructions |
Only enter values you have measured yourselves. The change in per cent is (before − after) ÷ before × 100.

Homework weeks 10–11 (~4 hrs)
- Finish the ROI calculation with sources.
- KPI stories with real worker quotes.
- The presentation: 10 slides, 20 minutes.
- All dates fixed in the calendar.
- For module 2: who takes over the instructions afterwards?
